A transformation programme your board can govern and your plant floor will actually use.

Large programmes fail for predictable reasons: unclear ownership, scope that drifts, users who were never asked, and value nobody measured. Our delivery model is built to remove each of those, with gates, named owners and a value baseline from week one.

One accountable lead

A named engagement lead owns outcomes, timelines and commercials end to end.

Gates you sign

No phase closes without written sign-off from your side.

Value baseline first

We measure today’s numbers before we change anything.

No lock-in

Documented, exportable and handover-ready at every stage.

01 · Designed against failure

02 · Ways to engage

Start where the risk is lowest. Scale where value is proven.

2–4 weeks

Plant assessment

Structured study of one plant or business unit: process, data, systems and machines.

You get

  • •Assessment report
  • •Opportunity list with value estimate
  • •Phased roadmap

Best when: You need a clear, evidence-based case before committing budget.

8–14 weeks

Pilot

One plant, one department or one value stream taken live with full governance.

You get

  • •Live system
  • •Measured results vs baseline
  • •Rollout template

Best when: You want proof on your own floor before scaling.

Multi-quarter

Enterprise programme

Multi-plant rollout across modules and integrations, delivered in waves.

You get

  • •Programme office
  • •Wave plans per site
  • •Value scorecard

Best when: The case is proven and you are ready to standardise.

Ongoing

Managed services

We run, support and improve the platform with agreed service levels.

You get

  • •Help desk & SLAs
  • •Release management
  • •Quarterly value reviews

Best when: You want outcomes without growing an internal team.

06 · Risk management

A live risk register, reviewed every week.

  • HIGH

Master data quality lower than expected

Mitigation: Profiling in assessment; cleansing workstream with owners and weekly targets.

  • HIGH

Key users unavailable during peak season

Mitigation: Plan UAT and go-live around your production calendar; backups named.

  • MED

ERP integration changes on your side

Mitigation: Versioned integration contract; contract tests run on every build.

  • MED

Network gaps at plants or in the field

Mitigation: Offline-first apps and buffering edge gateways.

  • MED

Resistance to new ways of working

Mitigation: Plant champions, local-language training, early involvement in design.

  • LOW

Hardware lead times for sensors or gateways

Mitigation: Survey early, order in design phase, reuse existing PLC data first.

07 · Change control

Scope changes are welcome. Surprises are not.

  1. 1

    Raise

Anyone can raise a change request with a business reason.

  2. 2

    Assess

We estimate impact on scope, time, cost and risk within [X] working days.

  3. 3

    Decide

Product owner approves; large changes go to the steering committee.

  4. 4

    Plan

Approved changes enter the backlog with a priority.

  5. 5

    Track

All changes logged in the change register.

  6. 6

    Report

Cumulative impact shown in every programme review.

09 · Value realisation

We baseline before we build, and report value — not activity.

A value scorecard is agreed at the end of assessment. Each metric has an owner, a baseline, a target and a data source. The steering committee sees it every month.

Quarterly business review

Value scorecard, usage, issues and roadmap with leadership.

Continuous improvement

Backlog of improvements prioritised with your product owner.

Knowledge transfer

Runbooks and admin guides so your team can own more over time.

Questions leadership teams ask

How long until we see value?

+−

A plant assessment takes 2–4 weeks and a pilot 8–14 weeks. Most clients see measured movement on the pilot’s scorecard within the first quarter after go-live.

Do we have to standardise all plants first?

+−

No. We prove the design at one lighthouse plant, package it as a template and let each site do a fit-gap against it, so standardisation happens wave by wave.

How much of our team’s time do you need?

+−

A sponsor for monthly steering, a product owner for a few hours a day, process owners for workshops and demos, and key users during UAT and go-live.

Fixed price or time and materials?

+−

Assessments and pilots are usually fixed price against a baselined scope. Enterprise programmes are phased, with each wave priced once its scope is signed.

What happens if we disagree with a deliverable?

+−

Phases close only on your written sign-off. Open points are logged against the exit gate and resolved before we move on, with escalation to the steering committee if needed.

Can you work with our existing IT partner?

+−

Yes. We agree an integration contract and a RACI with your partner up front, so ownership of each system and interface is clear.

What if a key Trikaan person leaves?

+−

Every role has a named backup, decisions and designs are documented as we go, and the engagement lead owns continuity. Replacements are agreed with you.
